The challenge
The retail company was faced with the challenge of implementing a complex transformation programme involving a cost-based restructuring. This change had a direct impact on the entire workforce and required a carefully planned change management and communication strategy.
Our approach
Our team developed a holistic approach to support the company in this critical transformation:
- Communication planning: Creation of a roadmap to manage critical company-wide and division-specific communication moments and formats.
- Change concept: Development of use cases and impact scenarios to support and empower employees in the respective divisions, departments and teams as needed.
- Support for the vice presidents: 1:1 sparring and coaching with the 15 division heads on change management for their teams.
- Empowering additional managers at the department and team management level: 1:1 sparring and coaching as well as overarching workshops to sharpen the understanding of roles and leadership in change.
- Training and workshops: Designing and conducting suitable workshop and training formats, for example on resilience, conflict management and leadership.
- Change network: Development of an internal organisational change network through onboarding and enablement of change-oriented employees and multipliers.
- Integration of the works council: Involvement of the works council in the change and communication formats, as well as regular exchange on the status quo of the organisational pulse.
- Project management: Comprehensive project management support to ensure process reliability during the transformation.
Our added value
Thanks to our comprehensive approach, we were able to provide the change executing and change receiving resources with process security and support them professionally in the change through vertical and horizontal penetration of the organisational levels.
